9 facteurs clés de succès

Les 9 D sont regroupés en deux principales phases qui peuvent être exécutées au travers de boucles itératives.
Le nombre et la durée des itérations dépendent du type, de la taille et des objectifs de la mission.
La bonne application de cette méthode nécessite une capacité à se remettre en question, à identifier les leçons apprises afin de s'améliorer, et à rester focus sur les objectifs à atteindre au travers des itérations.

La phase "DEFINE"

Regroupe les 3 étapes d'analyse du contexte de départ et des objectifs à atteindre.


Align visions and understanding of the as-is vs. to-be situation and organization.
Ask the right questions to the right people. Make key open points tackled efficiently.
Be aware of the different points of view, positions, interests and expectations of each stakeholder. Keep them in mind.

2Deep Dive

Go into details, borderless, in order to capture and understand the global as-is picture.
Analyze the context, assumptions and objectives based on relevant data insights.
Get reliable and streamlined requirements by cleansing, crossing and challenging inputs. Formalize and make your findings validated.


Define priorities and a sequenced list of deliverables based on approved expectations.
Determine who should be involved and what is mandatory to make the delivery a success.
Assess how to limit the required customers' efforts (operations and management) during the project delivery and roll-out phases.

La phase "DO"

Regroupe les 6 étapes d'exécution nécessaires à l'atteinte des résultats attendus.


Define target value to reach (process, solution, change...) with corresponding expected dates.
Design reachable and sustainable targets, integrated and as easy as possible to deploy.
Identify, structure and plan the prerequisites and dependencies within the whole organization (with other domains, teams, projects, solutions...).
Implement a setup to avoid getting remaining skills dependencies post go-live.


Behave with an open attitude which makes team players feeling free to bring creativity, innovative ideas and entrepreneurship.
Do not stick to your area or domain. Be curious and proactive, by seeking for significant and achievable value to be delivered.
Simplify, rationalize, harmonize and automatize processes and solutions.
Assess and analyze how to improve the as-is situation by bringing game changers.


Make it valuable, simple, easy to handle, resilient and scalable for customers and users.
Implement best practices and solutions leveraging on state-of-the-art technologies.
Build on and capitalize on other projects, applications and transversal initiatives (governance, mobility, reporting, security, AI...)
Integrate properly the deliveries in order to reach an harmonized ecosystem (functionally and technically).


Involve the key stakeholders to make them focus and owners of the target goals.
Consider every team player as a human contributor by paying attention to their feelings and motivation sources.
Lead the team to focus on priorities and to go straight to the points. Look for enablers to make it an autonomous mode of operation.
Coordinate the network to facilitate the collaboration cross domain. Leverage the whole team delivery by engaging team members on integrated implementations.
Take actions based on lessons learnt.


Don't look for the perfect solutions, but focus on the short term MVP.
Control, monitor and verify closely the delivery progress. Push to close topics without delay.
Anticipate future milestones by securing the achievement of the expected objectives, quality and plan. Accelerate when possible.
Identify deviations, challenges and risks to avoid issues and side effects. Determine, launch and track an action plan to tackle them (with priorities, owners and due dates).
Ensure a smooth transition while ending and closing a project phase.


Prioritize and arbitrate by taking into account the ROI (efforts and costs vs. expected functional, technical and financial benefits).
Validate assumptions, approaches and deliveries with customers and sponsors.
Make sure the expected decisions are taken quickly to unlock the teams' progress.
Communicate efficiently and effectively about the decisions taken and the next steps.
Perform a close follow-up of change management, hypercare and adoption activities. Implement quickly preventive or corrective actions based on the outputs.
